Adler & Allan is a leading UK environmental risk reduction specialist operating across consulting and technical advisory, infrastructure and scheduled works, and emergency response services. The business supports critical environmental and infrastructure needs for a broad customer base across the UK.
How Sun Built Leadership and Organisational Capability
Sun partnered with Adler & Allan to transform the organisation from a founder-led, operationally fragmented business into a professionally managed, multi-division platform with strong leadership depth and clear accountability.
Key people and organisational initiatives included:
- Organisational redesign: Re-structured the business into three integrated divisions — Environmental Services, Energy Services, and Water Services — each led by experienced Managing Directors with clear P&L ownership and accountability.
- Leadership team build-out: Strengthened the senior management team through the appointment of a COO, CCO, M&A Director, and Head of Water Services, roles that did not exist at acquisition, significantly increasing leadership depth and execution capacity.
- Capability mix shift: Expanded the proportion of white-collar professionals to approximately 40% of the workforce, supporting a shift toward higher-value advisory, preventative maintenance, and contracted services.
Embedding Scalable Ways of Working
Alongside leadership upgrades, Sun supported the introduction of modern operating and performance management disciplines.
Business intelligence tools and operating KPIs were implemented to improve visibility into sales performance, profitability by customer and service line, and resource utilisation. The business reduced its reliance on reactive emergency response work in favour of scheduled, preventative services, reinforcing a more stable, repeatable, and professionally managed operating model.
Outcome
The focus on people, leadership and organisational design underpinned significant value creation, enabling Adler & Allan to execute nine add-on acquisitions, launch a dedicated Water Services division, and reposition the business toward higher-quality, recurring revenue streams ahead of its successful exit.
